The Independent Eye: Stefan Richter Is Rewriting the Rules of Bending Automation

The floor manager has thirty seconds to decide.

The batch on the table is small, eleven parts, a rush order that was not supposed to exist until this morning. The robot cell can handle it, technically. But switching it over means reprogramming, resetting grippers, calling in someone who knows the software, and the customer needs the parts by tonight.

So the manager waves off the robot and puts a technician on the press brake by hand.

Nobody in the boardroom will see this moment. But it decides whether the last two years of automation investment actually meant anything. A machine that cannot bend when the order changes is not flexible. It is just expensive.

Somewhere between the promise of full automation and the reality of a Tuesday morning rush order sits a question most companies never think to ask before they buy the robot.

Meet Stefan Richter

Stefan Richter is the Managing Director and Founder of RS-AutoBend Consulting, based in Pasching, Austria, and the thing that defines him is almost contrarian for a man who has spent his career building automated bending cells. He does not believe more automation is automatically the goal. After more than twelve years inside one of the world’s leading bending machine manufacturers, he now makes his living asking a harder question first: what result are you actually trying to buy?

Twelve Years Inside the Machine

Richter’s path did not begin in a boardroom. It began at HTL Maschinenbau Paul-Hahn-Strasse, where he studied mechanical engineering with a business focus. His early career ran through hydro turbine commissioning at ANDRITZ, work that had nothing to do with sheet metal and everything to do with a habit he would carry for life: being present at the exact moment a system either works or does not.

By the time he arrived at TRUMPF Maschinen Austria in 2018, that habit had sharpened into instinct. He started as a System Engineer, moved into Project Management and Technical Sales Support, and eventually became Technical Sales Manager for customized bending automations. Over seven years, he helped develop and optimize more than two hundred automation concepts with leading robot integrators, work that placed him inside the tension every automation project eventually faces: the gap between what a machine can do and what a customer’s floor actually needs.

Customers did not just want speed. They wanted reliability and a straight answer on whether a project made economic sense before they signed anything. TRUMPF, like any manufacturer, had machines to sell. Richter increasingly wanted to answer a different question, one no single manufacturer could answer honestly, because they all had a stake in the answer.

In September 2025, he stepped away. Not into another company, but into a four month pause, the kind most résumés never explain. It was not a break from ambition. It was the space he needed to build something that belonged to no manufacturer at all. In January 2026, RS-AutoBend Consulting opened its doors.

The Case Against More Automation

Richter’s central belief runs against the grain of an industry built on selling equipment. “The goal of automation isn’t faster machines. It’s better business performance,” he says, and the distinction is not academic. Faster machines do not guarantee shorter lead times, higher margins, or more reliable deliveries. Better processes do. He has watched enough automation projects fail for the same reason: they were technology projects wearing a business case as a costume.

What makes Richter unusual in his field is that his consulting is manufacturer independent. He does not represent a single robot brand or press brake company, and that shapes how he talks to clients from the first phone call. When a customer recently asked him what an automated bending cell costs, he refused to give a number before asking what the parts were, what the batch sizes looked like, and whether tool changes needed to happen automatically. “Without basic information, it’s impossible to provide a serious and realistic estimate,” he explains. Anyone willing to quote a number without asking those questions is not consulting, they are guessing.

His best case study is a project for Metron SA in Greece, where the brief was nearly the opposite of what most manufacturers push. The customer did not want maximum automation. They wanted a bending cell that could switch from fully robotic operation to manual operation within minutes, so large batches ran automated while small or custom batches skipped the cost of a robot never designed for one off parts. Richter’s team built exactly that, integrating a TRUMPF TruBend press with a FANUC robot, automatic gripper and tool changing, and detection systems that prevented the wrong tooling from ever being loaded.

The nine month project delivered something more valuable than raw cycle time. It proved his underlying philosophy in metal and code. “Automation must adapt to the customer’s production process and economic requirements, not the other way around,” he says. The highest level of automation is not automatically the best solution. The right combination of flexibility, economics, and automation is.

That same instinct shapes how he diagnoses problems that look mechanical but are not. A machine standing idle is rarely the real bottleneck, it is usually the symptom of a planning issue or an unstable workflow further upstream. His advice to clients before any hardware conversation begins is almost always the same: standardize first, because variability is what makes automation expensive, and every exception tolerated today becomes a cost carried forever.

The Richter Playbook: 5 Lessons

Ask what business result you need before you ask what machine you want. A robot is a tool, not a goal.

Get real numbers before you estimate a project. A serious quote requires knowing your parts, batch sizes, and required run time, not assumptions.

Standardize your process before you automate it. Every exception you tolerate today becomes a cost multiplier once a machine is running it.

Trace problems to their root, not their symptom. A stalled machine or a late order is usually the visible tail of a planning or workflow issue.

Build flexibility into automation, not just speed. A system that cannot adapt to a changing order book is expensive, not efficient.

Independence, Earned

Back on that factory floor, the manager who waved off the robot was not rejecting automation. He was making the kind of judgment call that no brochure teaches and no machine can make for itself. That is the exact space Richter has built his second career inside, the quiet, undocumented decisions that separate an automation investment that pays for itself from one that simply looks impressive in a press release.

He spent twelve years learning to build machines that could do almost anything. He left to build a practice around asking, first, whether they should.
